How many hours a day should a garage technician actually bill?

The number every workshop is told to hit is 80 to 85 percent. The number most workshops actually run at is 60 to 75. That gap is the single largest recoverable sum in an independent garage, and almost nobody measures it, because measuring it requires knowing how long each job actually took, and most garages do not record that anywhere.

I want to be straight about the benchmark before using it. There is no official UK source for technician efficiency. The ONS does not publish it. DVSA does not publish it. The IMI does not publish it as a national statistic. Every "industry standard 85 percent" you will read, including on the websites of people selling garage software, traces back to trade convention and to other people quoting the same convention. It is a reasonable target drawn from what good workshops manage. It is not a measured national average, and anyone presenting it as one is dressing up folklore.

What follows is therefore in two parts: the arithmetic you can verify on your own numbers, and the trade convention, clearly labelled as such.

Efficiency and utilisation are not the same number

These get used interchangeably and they are not interchangeable.

Efficiency is billed hours divided by clocked hours. A technician clocks 40 hours in a week. 28 of those hours appear on job cards as labour you invoiced. That is 70 percent.

Utilisation usually counts productive time that never gets billed: internal work, warranty rectification, tidying the workshop, moving cars. It is always the kinder number. If a supplier or a consultant quotes you a percentage without saying which one it is, assume utilisation, because it flatters.

For deciding whether the labour rate and the wage bill are in the right relationship, efficiency is the one that matters. Utilisation tells you the technician was busy. Efficiency tells you the business got paid for it.

What actually happens to the other two hours

An eight hour day rarely produces eight billable hours, and the reasons are not dramatic. They are small and unrecorded.

  • Waiting on parts. The wrong part, the late van, the part that turns out to be for the pre-facelift model. The tech is on the clock throughout.
  • Moving cars. In a four bay yard with no room, shuffling vehicles is a real and regular cost.
  • Diagnosis that was never booked. The customer said it makes a noise. Forty minutes finding the noise is work, and on a lot of job cards it appears as nothing at all.
  • Comebacks. Time you cannot bill because you already billed it once.
  • The gaps. Ten minutes between finishing one job and picking up the next, four or five times a day.

None of these feel like losses on the day. They are simply what the day looked like. They only become visible in the difference between the wages you paid and the labour you invoiced, which is a number most owners see once a year, in an accountant's summary, long after they could have done anything about it.

The arithmetic, on your numbers

Take one full time technician. 40 hours a week, 48 working weeks after holiday, is 1,920 clocked hours a year.

At a £65 labour rate, which sits mid range for the Midlands and the North in our 2026 hourly rate guide:

  • At 65 percent efficiency: 1,248 billed hours, £81,120 of labour
  • At 75 percent efficiency: 1,440 billed hours, £93,600 of labour
  • At 85 percent efficiency: 1,632 billed hours, £106,080 of labour

The distance between 65 and 75 is £12,480 a year from one technician, on the same wage, in the same bay, under the same roof and the same insurance. Across three technicians it is a little under £37,500. One percentage point is roughly 19 hours, about £1,250 a year per technician at that rate.

Put that next to what the trade actually earns. UK vehicle repair keeps about 14.5 pence of every pound as operating profit, per the ONS Annual Business Survey. To add £37,500 of profit by selling more work instead, at that margin, you would need roughly £258,000 of additional turnover: more customers, more parts bought, more risk, more hours from you. The efficiency route needs none of that. It is the same work, invoiced properly.

That comparison is the honest reason to care. Not because 85 percent is a badge, but because recovered hours arrive at close to 100 percent margin while new turnover arrives at 14.5.

Why most garages cannot measure this

Ask an owner their efficiency and you usually get a pause, then an estimate, then a slightly defensive number. That is not evasion. It is that the data does not exist anywhere.

To calculate it you need two figures per technician per week: hours clocked, and hours billed. Hours clocked is usually knowable from a rota or a timesheet. Hours billed is the hard one, because it means every job carries the labour time that was actually spent on it, recorded at the time, rather than a figure someone estimated at the counter three days later when writing the invoice.

Estimated labour is the quiet killer here. It is almost always rounded down, because the person writing the invoice was not the person doing the work, they do not want an argument, and two hours sounds more reasonable than three and a half. Every one of those roundings is money that was earned and not charged, and none of them are visible afterwards, because the estimate becomes the record.

What to do about it in the first week

You do not need a project. You need the times to exist.

  1. Clock on and off per job, not per day. A daily timesheet cannot tell you which work paid. Per job, it is arithmetic.
  2. Book diagnosis as a job with its own time. If it is not on a job card it will not be on an invoice.
  3. Record comebacks as comebacks. Not as a favour, not as nothing. You cannot manage what you refuse to name.
  4. Compare billed to clocked weekly, per technician. Monthly is too late to remember the week that went wrong.
  5. Expect an uncomfortable first number. If your first honest measurement is 62 percent, that is not a failure, it is the first true reading you have ever taken. The workshops running at 80 got there from a number like that.

The target to aim at is 75 to 80 percent for a well run independent workshop, and 85 for a very good one. Treat those as the trade's working figures rather than gospel, because as far as I can establish nobody has ever measured the national average.

What is not folklore is the arithmetic. Your clocked hours are knowable, your billed hours are knowable, your labour rate is on the wall, and the gap between them is worth more than any price rise you are nervous about putting through.
